Recruiting Existing Customers

Practical guidance on recruiting existing customers for Shopify app founders.

Partner Recruitment · ~5 min read

Your existing customers are the most overlooked and most credible affiliates you have. They already use your app, they already got value from it, and when they recommend it to another merchant it doesn't read as a sales pitch — it reads as a peer sharing something that worked. A referral from a happy customer converts better than almost any other partner type, because the trust is already built.

Why customers are your best-converting partners

An agency or creator recommends your app because they earn from it. A customer recommends it because it genuinely solved their problem — and other merchants can tell the difference. Customer referrals also tend to bring the right kind of merchant: similar store size, similar needs, higher likelihood of sticking. The commission is almost a bonus; many customers would refer you anyway, and the program just gives them a reason to do it more deliberately and a way to be thanked for it.

Which customers to ask

  • Merchants who've been active and paying for a while — they've seen the value, not just installed it.
  • Anyone who's left a positive review, replied warmly to support, or emailed unprompted praise.
  • Power users who've gone deep on features — they can speak specifically about what your app does.
  • Merchants who are themselves connected — run a community, a podcast, a Slack, or are active in Shopify groups.

Timing the ask

Ask at a moment of realised value, not at random. The best triggers are right after a customer hits a win (a milestone, a great result, a renewal), right after they say something nice (a review, a support compliment), or at a natural check-in. A referral ask that lands the day someone praises your app feels natural; the same ask cold, out of nowhere, feels like a chore you're outsourcing to them.

How to ask without being pushy

Keep it light and make it about them helping a peer, not about you needing referrals. Something like: 'Glad it's working well for you — if you ever recommend it to another store owner, we have a partner program that pays you a share of what they spend. No pressure at all, just wanted you to have the link.' Give them their link and a one-line description they can paste. The goal is to remove friction, not to apply pressure. A customer who feels used will stop referring; one who feels appreciated will do it repeatedly.

Lower the effort to near zero

Customers aren't marketers and won't write copy for you. Give them a ready-to-share link, a sentence they can drop into a message, and — if it fits — a small thank-you beyond the commission (a shout-out, a feature, early access). The easier and more rewarding you make it, the more it becomes a habit rather than a one-off favour.

Practical checklist

  • A list of your most active, longest-tenured, and most vocal happy customers
  • A trigger for when to ask (post-win, post-praise, at a check-in) rather than at random
  • A light, peer-to-peer ask that centres on helping another merchant
  • A ready-to-share link plus a one-line description they can paste
  • A way to thank referrers beyond commission (shout-out, feature, early access)

Common mistakes

  • Blasting every customer with a generic 'refer us' email instead of asking your advocates personally
  • Asking cold, disconnected from any moment of value or praise
  • Making referral high-effort — no link, no copy, unclear reward

FAQ

Will paying customers to refer feel transactional?+

Only if you frame it that way. Position it as thanking them for a recommendation they'd make anyway, keep the ask peer-to-peer, and most customers appreciate being rewarded for something they were happy to do. The commission is a thank-you, not a bribe.

Which customers make the best affiliates?+

Long-tenured, active, vocal ones — especially anyone who's left a review, praised your support, or is connected to other merchants through a community or audience. They already have the credibility that makes a referral convert.
